Amazons work culture raises interesting questions.

amazon-warehouseAmazon’s work practices, as detailed in the recent controversial NYT article generate interesting questions on Talent Management, Innovation and Culture.

Inside Amazon- Wrestling Big Ideas in a Bruising Workplace” in the New York Times made unsettling claims about Amazon through interviews of 100 former and current employees. Jeff Bezos, founder (1994) and CEO of Amazon (now a bigger retailer than Walmart at $250Billion) refuted those claims is a rather short and uninspiring memo which has led to criticism of his response and gives weight to the claims made in the article.

The article explores the culture of Amazon where it seems consistent and bruising conflict, tension and pressure are the norm. It claims that the company is conducting an experiment in how far it can push its white collar workers, who are encouraged to tear one another’s ideas apart in meetings, toil long and late (up to 80 hour weeks and emails arriving at midnight followed by texts querying why they are not answered).  They also have an internal system (they claim frequently misused) where people can do anonymous performance reports on their colleagues to their colleague’s bosses without their knowledge. Those who do not meet what Amazon call their “unreasonably high” performance standards are forced to leave or fired in annual cullings – called “purposeful Darwinism” by one former employee.

 

It would seem customer service and innovation is a major focus of and driver of the culture at Amazon. Amazon consistently drives to innovate and want to create opportunity to do so, for any employee with a good idea. Conflict is encouraged. However one interviewee reported his “enduring image was watching people weep in the office”. He continued “nearly every person I worked with, I saw cry at their desk”.  Some interviewees, however, said they liked the culture because it pushed them past what they thought they could achieve. In 1997 Bezos wrote to shareholders “you can work long, hard, or smart but at Amazon.com you can’t choose two out of three.”

 

Bezos open memo in response to the article is short. He says he does not recognise the Amazon described and that it is illogical. “I don’t think any company adopting the approach portrayed could survive, much less thrive, in today’s highly competitive tech hiring market”. He also linked one employee (of 18 months) who openly refuted the article.

 

This is an interesting article and response for a number of reasons. It raises questions about HR practices, talent attraction, talent retention, new world business cultures, monopolistic environments, conflict and innovation.

Is this the best way to attract and manage talent?

21st century organisations understand there is a “War” for talent. Talented people create competitive advantage for their organisations. This means attracting and retaining the best people. It has also been long recognised that most of the core competencies of an organisation reside in the heads of their people. This means we should treat our people well, create an environment for engagement, loyalty and collaboration to give the organisation the best chance to continue to be successful.

“Rank and Yank” policies which were fashionable in some companies with household names have been discontinued in many in recent times due to significant flaws. The idea is that the company continuously evolves by cutting the bottom 10% say, of their people. They ask managers to rank their teams and fire the bottom rankers. Sounds harsh? It is.

I worked with a management team last year whose company still did this. The upside they said was that “dead wood” was removed. The downside we agreed was that good people were also fired, that there was often unhealthy competition in teams leading to lack of collaboration, fear and lack of flexibility because the team members were too focused on the metrics which determined their fate. In the “rank and yank” philosophy, there can also be a lack of perceived fairness due to the subjectivity of the team managers who obviously can have favourites and were more likely to keep the politically savvy. Constant loss of team members also means there is constant grieving and probably unrecognised anger in the team. One might also mention the simple lack of humanity of this process.

Keeping people working too-long hours is counterproductive due to its unsustainability and diminishing returns. Henry Ford is reputed to have designed the 40 hour week for this reason and recent research has shown that after 40-50 hours work per week the work done becomes far less effective. It also shows that burnout occurs if renewal time is not included in the working week. There are specialists who make a career out of helping talented people return from burnout and breakdown an expensive fix in many ways. Practices like midnight emails and such interrupt the quality of the rest people are getting, damaging problem solving ability and creativity, and making burnout more likely and talent retention less likely.

Does Innovation require this much conflict?

Conflict is required to innovate but so is safety and agility. Discussion and argument must take place in a safe environment or people will not take risks. Innovation is as much about failure as it is about success. It is also well known that true creativity often requires white space and time, not pressure. Those who are under huge competitive pressure in an adversarial environment are watching their back, not what’s in front of them.

Companies who recently changed their environments from adversarial ones have seen team performance and collaboration rocket. Collaboration, sharing of ideas and innovation go hand in hand.

Where did this culture come from?

It was Richard Branson who said, “Look after employees and employees look after customers”. How does this align with the practices identified at Amazon? It is a well-known adage that customers will never think more of your company than the people that work for the company.

One wonders what sorts of people survive and thrive in this environment.   The theory of Darwinism has been used before, particularly in the 19th century, to justify the mistreatment of people for the “greater good”. Later far more dangerous ideologies used this work as a justification to judge and eliminate the “weak” also.

Measuring and treating people like machines is a hangover from industrial era thinking as is Social Darwinism. Darwinism used socially is a misappropriation of the ideas of survival of the fittest. It is a pseudoscience completely lacking in empathy and out of touch with any modern behavioural thinking. Smart Authentic Leadership gets power into the hands of the team – with leaders being servants of the team, empowering their success rather than being autocratic top down managers treating their people like automatons. That’s not good business.

Amazons culture is relatively new. Having been founded only in 1994 the culture developed from there. Cultures (how things are done around here) evolve over time. One wonders if Bezos background on Wall St and in financial data influenced the culture. Amazon admits it is driven by data and they took advantage of the capabilities of the internet to not only serve customers but to understand customers. Metrics, data and data analysis are the order of the day. Great when applied to marketing data, products, accounts, process and internet behaviour stats. Not so good for measuring and understanding and managing the complex interactions of employees perhaps?

It could be posited that Amazons massive first mover advantage and the competitive advantage it has developed over time does not allow the company to see in financial terms the reported negative impact of its culture and policies. It is recognised that big brand companies have pulling power for talent. However if Amazon had to wrestle with other similar sized companies in its niche for talent and ideas, it may have had to work harder to keep its talent. Talent bleeding out of the company and taking ideas and competencies to competitors who offer a work life balance may have forced them to address the issues a little earlier in their growth cycle, impacting how their company developed.

So what does it all mean?

Amazon was born in a fast moving, changing environment and wants, correctly, to stay ahead of the curve and the competition. They have been innovating and “improving” in order to do this. Perhaps they should also be focusing on staying ahead of the curve in terms of HR and talent management practices.

Bezos is correct in that the sort of culture described seems illogical. The culture does not best support the aims of innovation, talent attraction and retention or customer service.

As an outsider one cannot know how much of the article is subjective and painting a severe interpretation of how things are done at Amazon. One wonders, if it is true, how Amazon can survive with such a harsh inhuman culture. It does not seem to align that the people that thrive in such a culture truly seek to serve and empower others, a sine qua non of modern successful organisations.

Leadership: Politics Or Performance?

Step Out Of Your Comfort Zone And Lead
As we enter organizations, we each face a simple choice: Do we primarily play politics, or do we try daily to perform at our best?

Why do we often choose to play politics? Because the politics of the organization often appear to dictate who is hired, promoted and rewarded, and so playing politics seems to be our best chance to control our plight, especially in a volatile business climate.

Business is not predictable; in fact, outside forces are always creating disruptions that require major shifts in how we work together. We join a company that is headed in one direction, and the next minute it’s turning 180 degrees in another direction.

We can’t control all the market shifts; as leaders, we can only proactively respond to them or try to influence them and ensure that everyone moves with agility in the right direction.

But the big question is this: How do you get everyone to successfully shift, learn new skills, and embrace change for the good of the company?

In the process of change we, as leaders, are bombarded with an incredible amount of detail. Do we have to educate and train employees on a new business direction? Do we leave it to the Human Resources department, or do we educate a few who teach the rest? Who announces the shift and how? What happens if people are afraid of change or don’t want to take on the new challenges, for fear that they won’t learn as fast as others or, worse still, that they may fail?

And, what if you are the one having difficulty? You want to stay with your organization but don’t like the direction it’s headed. What do you do? Do you try overtly to influence other executives to change their minds? Or do you play politics behind the scenes, trying to keep everyone from changing?

Step out of Your Comfort Zone

Answer the following seven self-assessment questions and try to get a realistic picture of how you fare when faced with changes and pressures in the workplace.

1. When challenged by others: Do you doubt your own abilities to lead and allow fear to drive you into defensive behaviors? Or Do you engage with others to build partnerships for success?

2. When competition is fierce: Do you hold on to your old avoidance behaviors or rely on old strategies that have helped in the past? Or Do you focus on engaging with others to discover new strategies for success?

3. When expectations for performance are high: Do you get upset with employees because they are not delivering results? Or Do you focus on having developmental coaching discussions to help them reconnect to their aspirations and skills for success?

4. When your bonus is on the line: Do you step in and get involved in your employees work for fear they may make mistakes? Or Do you focus on engaging with others to discover new strategies for success?

5. When you manage a team: Do you give people the freedom to make decisions and then take back their power when they do things differently than you would? Or Do you focus on Letting Go and allowing them to discover their own answers?

6. When you are leading: Do you find employees retreating, avoiding confrontation, or losing faith in your management? Or Do you focus on encouraging employees to discover their leadership instincts?

7. When employees’ performance is low: Do you confront these problems by deciding it is easier to fire them? Or Do you focus on having courageous conversations and help them grow?

What does this self-assessment show you about how you function when faced with changes and pressures in the workplace?

I encourage you to engage with others to build partnerships for success—to co-create new strategies, to reconnect people to their professional aspirations, to enable people to discover their own answers and their leadership instincts by developing and using your conversational intelligence to have courageous conversations and help them grow.

Good Leaders understand and use Autonomy

I was coaching a number of C-Suite Leaders from a large multi-national a few weeks ago and part of our work included the topic of Autonomy and its importance to Leadership. Great discussions and feedback reminded me there are some assumptions and some blind spots with regard to autonomy.

Autonomy and Motivation

The level of autonomy is the degree to which an organisation or leader gives their people the discretion or independence to schedule their work and determine how it is to be done. It can also mean allowing them to determine which work to do, trusting them to select their solution to a problem using their understanding of organisational strategy in the context of the organisations vision and goals.

Autonomy is important to motivation, one of the top three people motivators in fact. It helps your people feel they have some say in what happens and that they can make a difference in the world.

Autonomy is a key part of empowerment and engagement so including it and using it as part of one’s Leadership style is very important.

In a bureaucratic or hierarchical organisation autonomy is limited. Not only is this de-motivational but it retards decision making, response times, service quality and people growth over time. The more decisions people can make the more they learn and grow. Sometimes people make mistakes. People make less mistakes with experience, and when supported by training and communication and an understanding of the goals and objectives even less. Autonomy also allows the growth of your next stage of leaders who take over when decision makes leave or go missing.

 

How much Autonomy is needed?

This is something to judge in context. There is a difference between delegation and abdication. Throwing someone in at the deep end can teach them to swim, but sometimes they drown.

A good leader will encourage autonomy in their people. They will make a decision about the level of risk suitable to the roles involved. They will look at risk and work to mitigate through mentoring and support. So it is a complex decision but in general there is not enough autonomy given. Leaders who keep intervening to fix the problem are often well meaning but this is not the best solution in the long term. Serving your team is about putting in place that which is needed for the team to thrive. Some leaders only give Autonomy to some of their people and often need to review how their perspective or opinion of some of their people (particularly those not being given autonomy) is influencing who gets autonomy and who does not. This can be a blind spot.

 

Leaderships own Autonomy

It is also a good exercise to examine one’s own relationship with autonomy. A Leader who has no autonomy is not a Leader.  He or she is a manager. In a bureaucratic organisation, a “leader” who is all about control and “the rules” cannot inspire or motivate or engage the people around him. If this person becomes about growing his or her people, about carving out autonomy and with resources, empowerment – then he or she becomes a leader.

On the other hand a leader who is overly focused on their own autonomy may have problems aligning with the organisations goals and objectives. This can become apparent when change happens and the organisation is forced to change direction. Sometimes these leaders become about their own power, whether this is used for their own ends or to protect their own team this can cause tensions in the organisation.

A key part of leadership growth is to become aware of their relationship with autonomy. Both their own and that of their people. Part of this relationship is often emotional and often this can be a part of mindfulness or awareness work.

What is this Employee Engagement that is so critical to Organisational success?

IMG_1207The now well circulated Gallup Poll of 2013 on Employee Engagement found that on average up to 70% of employees were not engaged with their organisation effectively meaning 35% of spend on people was wasted. Further a large portion of these employees were actively working against the interests of their organisation. These numbers are scary. The estimated cost to the US economy is 500Bn (yes Billion) per annum. It also means that in an average 100 employee company it costs around 1.5 Million per annum – excluding the cost of negative activity.

Employee engagement is an enabler for the factors an organization needs to thrive – better customer satisfaction and retention, better employee retention, increased sales and increased productivity. Engaged employees excel at what they do.

So what is engagement?

Employee engagement is the emotional commitment the employee has to the organization and its goals.

To engage employees it is necessary to provide an environment and a culture, through Leadership and good management practice, that encourages alignment with the Organisations goals:

Employees are clear about what is expected of them at work. They also know their boundaries and limits. They can take a risk and know someone has their back.

Employees feel they are listened to and that their opinion counts and makes a difference.

Everybody feels they are moving forward, learning and growing. This is more than just experience, its learning new skills, adapting to new challenges and keeping up with changes.

The people who work in the company are given the materials and resources to do their job. They can focus on doing the job, not resourcing it.

Everyone understands the “why” of the organisation. What it is the Organisation is about.  This aligns with the individual’s purpose and values.

Employees get to be their best, work their best and reach their potential while doing their job. The Organisation does not get in the way of them doing their job – for example systems, paperwork, form filling etc. do not become the main activity.

People work in teams that are jointly committed to quality work, similar effort and which are led, or managed, to ensure strong relations, fairness and team as well as individual recognition.

Praise or feedback is received regularly (weekly) and is tied to evaluating and discussing  overall progress and upskilling. Personal development is encouraged and the “Boss” or “Manager” cares about the employee as a person.

The key to engagement is to create an environment and a culture which encourages Autonomy, Motivation, Empowerment and Positive Realism. It requires Authentic Leadership and a Service focus to encourage the fairness, trust and safety in which to grow the potential of your people and your Organisation.

Emotional Intelligence improves ability to generate revenue

When it comes to achieving career success, emotional intelligence probably isn’t the first trait that jumps to mind. Particularly in Silicon Valley, where technical, intrapersonal skills are so celebrated that industry leaders are increasingly self-diagnosing themselves as autistic, the ability to decipher other peoples’ emotions is often dismissed as a fringe benefit.

But a new study published in The Journal of Organizational Behaviorsuggests the opposite: Emotional intelligence is a skill that, quite literally, pays. According to the paper, employees who are better at reading their coworkers’ emotions make more money than their less emotionally perceptive peers.

To gauge emotional intelligence, the researchers showed 142 study participants – all working adults, holding various level-positions in a broad range of jobs – a collection of images and voice recordings, and asked that they pinpoint the emotion being expressed in each case. “On average, the participants succeeded in 77 percent of the cases,” Gerhard Blickle, the study’s lead author, said in a press release. Participants who correctly identified 87 percent of cases were deemed good at recognizing emotions, while those that identified more than 90 percent were considered very good. Meanwhile, those that correctly identified less than 60 percent received low marks for emotional intelligence.

Next, the researchers asked one colleague along with one supervisor to rate each participant’s social astuteness on scale from 1 (strongly disagree) to 7 (strongly agree). Sample statements included: “She always seems to instinctively know the right things to say or do to influence others” and “People believe he is sincere in what he says and does.” Participants who received high marks on the emotions test were perceived as more socially skilled by their co-workers than those who registered lower scores, and even after controlling for factors such as gender, age, weekly working hours and hierarchical position, the researchers found that they also tended to make significantly more money.

In other words, emotional intelligence is a prerequisite for wielding social influence, a skill that, in turn, is important for successfully navigating work dynamics to achieve career success as well as a higher paycheck, says Yongmei Liu, a professor at Illinois State University and one of the study’s co-authors.

Interestingly, while emotional intelligence has a warm and fuzzy ring to it, the ability to easily and accurately decipher others’ emotions doesn’t necessarily make you more empathetic – it just makes you adroit at navigating the social playing field. Like any skill, says Liu “people can use it for good or evil.”

While the study did not examine various career contexts, it makes intuitive sense that emotional intelligence is more valuable in some jobs than it is in others. For example in positions that require a lot of social interaction and/or where there are fewer objective performance indicators, emotional intelligence is likely very important, says Liu.

In fact, the researchers conclude, more emphasis should be placed on emotional intelligence when selecting managers, a role that typically requires a large amount of interaction with employees. “Often we hear managers speak of understanding and esteem,” Blickle said, “but when we look at their management behavior, we realize that they have neither.”

Great Teams feel and act differently

teamskip2High performance teams go beyond roles and goals. Anyone who has been part of a great team knows this. They know there is something intangible there. There is something at the root of it. Something which bonds the team together and empowers it.

Those who know sports teams, and those who play with these teams feel something in it greater than themselves, an us and them, an instinctual thing. There is something there worth making the sacrifice for, putting your physical well being at risk for. It’s tribal. It’s family. It’s engrained. It leads to the whole being greater than the sum of its parts. It means when someone makes a mistake, or a weaker member needs help, it’s there. Action is taken. WE succeed or WE do not succeed – together. These teams communicate, they adapt, they work together, they overcome obstacles together.

The best sports team leaders are those who would go through a brick wall for the team. Sometimes they do not speak or hardly at all they just do things. They inspire by being first to the danger, first to sacrifice, first to training. They are the sort of people you want in the trenches with you because you can trust them to cover you. To watch your back. Many times they are not the best player, but they are first on the team sheet. A first among equals. The guys you look to for inspiration when the going gets tough.

There is something else about these great teams and their leaders. They are serving something bigger, a vision, a history, a legacy. They are focused on something bigger then themselves. Maybe their community, their county, their country, their nation.

Someone once said there is no “I” in team and some smart-alec pointed out there is an “M E” … We can spot those who are part of the team but not of the teamwork. We know them. They stand apart. They can be driven by ego or selfish aims BUT they can also be driven apart when cliques form, when they don’t feel included in decisions or when they don’t feel empowered. Many teams assume they communicate enough, listen enough, provide enough autonomy to members but they often don’t. Disenfranchisement or disillusionment occurs.

In organisational teams we often do not generate these kinds of bonds, except perhaps over time. We should particularly for teams on longer projects with a significant budget. We know the roles and responsibilities but then so does a team numbered 1 to 15 or 1 to 11. What makes them effective is teamwork.

What make them great is a team identity, trust, communication, autonomy and alignment with the greater vision. Team Emotional Intelligence theory (Druskatt and Wolff) calls it Social Capital – which, when improved can effect a 25% improvement in performance – for teams who are already performing with average scores.

The team members know who they are, who they represent and what they are trying to achieve. They serve the higher purpose rather than their own purpose. Yes they know the goals, but they are also clear on the why of the goals. They work with their fellow team members, supporting the weaker ones and generating loyalty and engagement.

We can recognise from the talk within the team how successful they are likely to be. It’s not about being positive all the time but on understanding what outside control of the team, understanding that set-backs are temporary and specific. A famous study by Martin Seligman of American baseball teams monitored the language used after games in the media engagement to predict success. He suggested what he heard in these discussions could predict success. He also looked for more about a focus on WE rather than I and an ability to puts losses or problems in context. He then bet against the spread to prove his point. He won.

Great teams are driven by peer pressure to perform not their bosses. It’s about not letting down the other people on the team. At the end of that incredible movieBlack Hawk Down – one of the incredibly talented, effective and brave rangers turns to his buddy and says – When I go home people’ll ask me, “Hey Hoot, why do you do it man? What, you some kinda war junkie?” You know what I’ll say? I won’t say a goddamn word. Why? They won’t understand. They won’t understand why we do it. They won’t understand that it’s about the men next to you, and that’s it. That’s all it is.”

Indeed.

Employee Engagement needs Emotional Leadership

engaged-employeesIt was a few years ago now,  I was talking to corporate HR departments about employee engagement and ways to engender it. Some interesting strategies on rewards and remuneration were around and some of the incentive or “points” reward systems were in place. In Ireland in particular, high employment meant getting and securing suitable employees was a challenge.  And keeping them was a high priority especially after training costs and the costs of actually employing them were taken into account. In high turnover industries like call centres – staff would move for the slightest increase in salary and often companies would find themselves hiring back employees who had left –one year later at a much higher hourly rate.

Things have changed. Unemployment is high, savings are low, property is where it is and there is an idea out there that people are happy to “have jobs” and can be treated less well.  Not true. I have noticed that key performers for the Sales and IT functions for example, are often hard to locate in Ireland currently. A number of businesses I work with find these positions hard to fill – with the right people. the search for and retention of talent remains a key competitive goal.

While there have been a lot of cutbacks the retained staff in organisations have to do more, have a wider brief (requiring more training and key skills) and own more intellectual capital than heretofore. Assuming that those that are currently engaged are performers it is more critical than ever to keep them and their key skills. Not only is retention required but in this “New Economy” they need to be operating at their full potential in a way that is sustainable and positive. They need to be “Engaged”.

Employee engagement means employees  being involved in, and enthusiastic about their work, who consistently act in ways that further their company’s interests without reward or external motivational factors. Engagement is distinctively different from employee satisfaction, motivation and organisational culture and contributes directly to shareholder value (the bottom line folks!). Despite this recent figures from Gallup for example show companies falling considerably below the targeted engagement levels.

While Engagement is distinctively different, it is driven by satisfaction, motivation and culture – as well as a sense of belonging and being valued. It is about passion, for your job, your team, your brand and what the company is trying to achieve. And passion is more than a number. Passion is an emotion.

To engage employees and get them passionate one must use passion and communicate passion and act passionately. One must communicate on an emotional level with people – because to get them passionate you must connect emotionally. As a leader it’s a considerable advantage to be emotionally intelligent. To engender world class performance you must work with people on an intellectual level and an emotional level. I also think to be at its best there needs to be an instinctual or gut level connection.

The results of using the three levels and particularly the underdeveloped emotional level are been seen as having huge impact in organisations. Being emotionally Intelligent is not about being emotional, but of being able to understand your own and others emotions and act accordingly. Through understanding how you are, how others are, how empathy works and understanding how to communicate with this understanding.

Your key employees can resonate with positive emotions if you lead them in this way. This resonance passes through the organisation like ripples on a pond engaging other employees and customers too after all – they are never more enamoured with your company than your people are.

It starts with Leadership. They are the core. They can be the stones dropped into the still pond to send out ripples of energy, motivation and positivity impacting all your people and your results. To the spreadsheet lovers out there – that’s “leveraging your Human Capital to deliver bottom line results and shareholder value!”

Why Should Teams Build Their Team Emotional Intelligence?

Team Emotional Intelligence is linked to very significant outcomes in terms of goal achievement. No one would dispute the importance of making teams work more effectively. But most research about how to do so has focused on identifying the task processes that distinguish the most successful teams—that is, specifying the need for cooperation, participation, commitment to goals, and so forth. The assumption seems to be that, once identified, these processes can simply be imitated by other teams, with similar effect. It’s not true. By analogy, think of it this way: a piano student can be taught to play Minuet in G, but he won’t become a modern-day Bach without knowing music theory and being able to play with heart. Similarly, the real source of a great team’s success lies in the fundamental conditions that allow effective task processes to emerge—and that cause members to engage in them wholeheartedly.

Our research tells us that three conditions are essential to a group’s effectiveness: trust among members, a sense of group identity, and a sense of group efficacy. When these conditions are absent, going through the motions of cooperating and participating is still possible. But the team will not be as effective as it could be, because members will choose to hold back rather than fully engage. To be most effective, the team needs to create emotionally intelligent norms—the attitudes and behaviors that eventually become habits—that support behaviors for building trust, group identity, and group efficacy. The outcome is complete engagement in tasks.

Three Levels of Emotional Interaction

Make no mistake: a team with emotionally intelligent members does not necessarily make for an emotionally intelligent group. A team, like any social group, takes on its own character. So creating an upward, self-reinforcing spiral of trust, group identity, and group efficacy requires more than a few members who exhibit emotionally intelligent behavior. It requires a team atmosphere in which the norms build emotional capacity (the ability to respond constructively in emotionally uncomfortable situations) and influence emotions in constructive ways.

Team emotional intelligence is more complicated than individual emotional intelligence because teams interact at more levels. To understand the differences, let’s first look at the concept of individual emotional intelligence as defined by Daniel Goleman. In his definitive book Emotional Intelligence, Goleman explains the chief characteristics of someone with high EI; he or she is awareof emotions and able to regulate them—and this awareness and regulation are directed both inward,to one’s self, and outward, to others. “Personal competence,” in Goleman’s words, comes from being aware of and regulating one’s own emotions. “Social competence” is awareness and regulation of others’ emotions.

A group, however, must attend to yet another level of awareness and regulation. It must be mindful of the emotions of its members, its own group emotions or moods, and the emotions of other groups and individuals outside its boundaries.

When a member is not on the same emotional wavelength as the rest, a team needs to be emotionally intelligent vis-à-vis that individual. In part, that simply means being aware of the problem. Having a norm that encourages interpersonal understanding might facilitate an awareness that Jill is acting out of defensiveness. And picking up on this defensiveness is necessary if the team wants to make her understand its desire to amplify her good work, not negate it.

Some teams seem to be able to do this naturally. At Hewlett-Packard, for instance, we learned of a team that was attempting to cross-train its members. The idea was that if each member could pinch-hit on everyone else’s job, the team could deploy efforts to whatever task required the most attention. But one member seemed very uncomfortable with learning new skills and tasks; accustomed to being a top producer in his own job, he hated not knowing how to do a job perfectly. Luckily, his teammates recognized his discomfort, and rather than being annoyed, they redoubled their efforts to support him. This team benefited from a group norm it had established over time emphasizing interpersonal understanding. The norm had grown out of the group’s realization that working to accurately hear and understand one another’s feelings and concerns improved member morale and a willingness to cooperate.

Many teams build high emotional intelligence by taking pains to consider matters from an individual member’s perspective. Think of a situation where a team of four must reach a decision; three favor one direction and the fourth favors another. In the interest of expedience, many teams in this situation would move directly to a majority vote. But a more emotionally intelligent group would pause first to hear out the objection. It would also ask if everyone were completely behind the decision, even if there appeared to be consensus. Such groups would ask, “Are there any perspectives we haven’t heard yet or thought through completely?”

Perspective taking is a team behavior that teamwork experts discuss often—but not in terms of its emotional consequence. Many teams are trained to use perspective-taking techniques to make decisions or solve problems (a common tool is affinity diagramming). But these techniques may or may not improve a group’s emotional intelligence. The problem is that many of these techniques consciously attempt to remove emotion from the process by collecting and combining perspectives in a mechanical way. A more effective approach to perspective taking is to ensure that team members see one another making the effort to grapple with perspectives; that way, the team has a better chance of creating the kind of trust that leads to greater participation among members, and better outcomes in terms of Goal achievement.

Re-Learning Leadership

Learning LeadershipIt is said that we learn our parenting skills from our parents. We learn from what we observed in childhood. We are also impacted by the culture we were part of and the environment in which we lived. Parenting is often instinctual and we distinguish right and wrong from our values system which often gets severely tested, especially when our children start to have minds of their own and are developing their own system of values. The day you say “because I said so” can be a real turning point for some.

Leaders often learn the same way. Learning Leadership involves spending a lot of time absorbing behaviours from our leaders, in a culture that influences (but of which we might be unaware) and in, usually, one environmental context. Unlike most parenting skills perhaps the skills and behaviours used when we were learning leadership are not appropriate now – but as leaders we still do or “go with” what we know. In the last four decades the organisational context has flipped over every 10 years – grow, cut back, grow, cut back. On top of that each generation of workers gets more knowledgeable, more technological, has different motivations and owns more of the key competencies and skills of the organisation.

An interesting recent article in the Economist  commenting on the Anthropologist David Grabers article “Bullshit Jobs” points out that this trend will continue. As more competitive advantage will come from the interaction between skilled workers and the coming technologies more repetitive jobs will be automated. So more and more of the “power” will move from centralised control and command to the outer edges of the organisation. We have discussed this before in our story about the US Navy and their understanding of the importance of empowerment following modern changes in warfare technology.

So do leaders who have learned skills from their forebears and from older cultures and older contexts adapt? Well some do. And many don’t. There are many addictive qualities to the old authoritarian style and egalitarian behaviour. But this just doesn’t cut it in a modern organisation. Disappointing results from the US in the recent Gallup report (2013) on the US workplace noted that while it has been proven that employee engagement is absolutely key to organisational performance – poor engagement is costing the US 450 billion to 550 billion dollars annually. It also shows that different generations require different engagement (therefore leadership) practices. Often however the strategy is akin to the old saying – “When all you have is a hammer everything looks like a nail” – we do what we have always done because we stay inside our comfort zone.

So what do leaders do? We need to become more transformational and also more authentic. We need to update our skills but also change who we are as leaders. This can be done with gaining understanding, getting a change in perspective, observation and developing those required behaviour changes. This is not the same as those standardized management skills often sold as “Leadership Training”. The good news is that some leaders are changing. Reports from the US show that 43% of CEOs and 71% of Senior Executives say they’ve worked with a coach. And 92% of leaders being coached say they plan to use a coach again.

I work with leaders. I talk with leaders. I know fear of change is often a big obstacle. Time is also a big issue but sometimes an excuse. The feeling that you are handing over your power to others can be scary. However the power is shifting in any case and a new form of leadership is required. I often find leaders trapped by assumptions who can easily transform their leadership if shown the way. Remember the old adage “where there is a will there is a way”. But first you need the will.

Authentic Leadership – The Real Deal

Authentic leaders demonstrate a passion for their purpose, practice their values consistently, and lead with their hearts as well as their heads. They establish long-term, meaningful relationships and have the self-discipline to get results. They know who they are. (Bill George: Authentic Leadership)

Working recently with a group of Senior Directors I was struck once again about how important leading with belief is to achieving changes in your organisation and your culture. We discussed the concepts associated with Authentic Leadership such as “leading with the heart”, “Walking your talk” or “being the change you want in the world”.

Finding belief in what you do or what you want to do is the first step. Remember Gandhi as portrayed in that fantastic Attenborough movie?  First seeing there was a problem and then building his understanding about what needed to be done and then doing what he thinks is right, sometimes at great personal cost. He believes first and then he models the behaviours he wants in others – he resists, he practices non-cooperation, he makes and wears his own clothes, he travels 3rd class with his people dropping his ego and becoming one of the masses – something even more difficult in a country with such a tradition of class and caste. He becomes the change he wants in the world.

Authentic LeadershipIn the Organisation there can be challenges to Authenticity from Stakeholder interests, ingrained culture and the daily impact of the disaffected. But more and more on a global basis we see where Authentic Leadership based on authenticity, belief, integrity and a higher purpose is clear and desired success follows – sometimes short term – but most definitely in the long term. And it is sustainable and self sustaining. It resonates through the organisation.

Viktor FranKl once wrote “Do not pursue success, for success like happiness cannot be pursued. It must ensue. Success ensues from the pursuit of the higher purpose”. Finding the higher purpose in your Organisation is key to believing. It becomes the cause, it delivers the belief and the energy and the skip in the step for all your people.

Being clear about and communicating this vision is key, as is understanding your own perspective and drivers.  Being Authentic after all is not possible  if you do not know yourself.  How can you be Authentic to your true self if you do not have and/or practice awareness. To be Authentic in Leadership you must be able to get past skewed personal perspectives and motives and deliver from within. From where belief can resonate and connect and impact others.

The group I was working with gave time to think about how it was they were doing things, understanding why they were doing things that way and that while they were doing some things very well, some things could be improved. All they needed was to take another perspective on what they were trying to achieve. To their great credit they committed to “walking their talk” by changing their approach and the associated behaviours. They started on the path to Authentic Leadership with this commitment and this will in turn lead to long term performance improvement throughout their Organisation that is sustainable and full of integrity.

The Real Deal.
